PLC I/O Boards, HMI Touch Displays, and High Voltage Modules: A Procurement FAQ

I'm a procurement manager at a 200-person packaging plant. I've managed our automation and controls budget — about $380,000 a year — for seven years, negotiated with 40+ vendors, and logged every purchase order in our cost tracking system. The questions below are the ones that came up most often when we bought PLC I/O boards, HMI touch displays, and all the modules in between. I'm answering them the way I wish someone had answered them for me when I started.

1. What does a PLC input output board actually cost?

The board itself is the smallest number in the quote. A 16-point input output board runs anywhere from $150 to $600, based on the list prices we've collected from distributors as of January 2025. But by the time you add terminal blocks, wiring, panel space, and the engineering time to map every point, a $400 board can end up costing $1,400 before it ever does its job. What most people don't realize is that the quoted price almost never includes the connector or the cable. Ask specifically. I've issued change orders for $85 cables more times than I care to admit. Also, check that the board is actually IEC 61131-2 compliant — that's the standard for PLC hardware, covering electrical noise, temperature, and vibration. Not every budget board passes it. And if you're choosing between digital and analog points, the analog side is where the budget really goes. Which brings me to the next question.

2. How does analog input and output in PLC systems quietly blow up budgets?

Here's something vendors won't tell you: analog input and output in PLC systems are priced very differently than digital, and the difference isn't small. A digital input point costs a few dollars. An analog channel — once you account for isolation, scaling, and signal conditioning — can run $50 to $150 per point, based on the quotes we've seen over the past two years. If you only need two analog inputs, buying a dedicated board for them is often more expensive than a universal module that handles digital and analog together. That's the kind of thing you catch only if you insist on per-channel pricing, because most quotes show the module price and nothing else. So ask for the per-channel price. It changes how you compare almost everything.

3. Is a fancy HMI touch display worth it, or is a basic panel view HMI enough?

It depends entirely on what the operator does with it. If they just acknowledge alarms and glance at temperatures, a panel view HMI with physical buttons can handle the job for $400 to $900. If they're entering batch parameters, the touchscreen is worth every dollar. We put a 7-inch HMI touch display on one packaging line and shift changes got about 15 minutes faster. That number came from the operators' own logs, so I trust it. The display cost $1,100 and paid for itself within the first month. For reference, typical list prices as of January 2025: 7-inch color touchscreens $600–$1,800, 10-inch units $1,200–$2,800, text-based panel view HMIs $400–$900. Prices exclude software and shipping. Verify current rates before you budget.

4. Our vendor pitched us a universal input output module. What's the catch?

Universal I/O is legitimately useful: one module handles digital, analog, thermocouple, and RTD signals, and you can reconfigure it in software without swapping hardware. If your process changes often, that's a real advantage. The catch is the premium. Based on the quotes we collected across four distributors in Q1 2025, universal modules run about 20–40% more per channel than dedicated boards. Whether that's worth it comes down to your spares strategy. I standardized on universal modules for our packing lines — or rather, most of them — and our spares inventory dropped by roughly $6,000 over two years. On the lines where the I/O never changes, though, we're paying extra for flexibility we're not using.

5. Do we actually need the high voltage module, or is it just an upsell?

It depends on what you're connecting. If your controller needs to monitor a 480V motor starter or read a high-voltage signal, the standard I/O board is not designed for that. You need a high voltage module or an external signal conditioner. From the outside, it looks like a $200 optional add-on. The reality is that it's almost always cheaper to buy the module upfront than to field-engineer a workaround later. But here's the part that got me: our quote said "high voltage module," and I assumed it included the terminal blocks and fusing. It didn't. The fusing added another $140. So when you're comparing quotes, make the line items match before you compare the totals.

6. What hidden costs should I expect on my first PLC and HMI order?

Software licenses, programming cables (yes, a $150 USB adapter), documentation, and shipping. The one that caught me off guard was the configuration software that came "free" with the HMI — free, until you need an update, which requires an $800-a-year maintenance contract. (Note to self: actually audit our HMI software licenses — I think we're paying for two seats we no longer use.) What I mean is, the "free" software put us into a recurring cost we never budgeted for. When I audited our 2023 automation spending, 15% of it went to items that weren't in any original quote. I've learned to ask "what's NOT included" before I ask "what's the price." The vendor who lists every fee upfront — even if the total looks higher — usually costs less in the end. It sounds backwards. It isn't.

7. Another vendor quoted 50% lower for the same specs. What's the catch?

I almost took a deal like that in Q2 2024. Same HMI, same I/O boards, all the specs matched on paper. I asked three questions before pulling the trigger: is it new or factory-reconditioned? Is the warranty through the manufacturer or the seller? What's the return policy? The answers killed the deal — the "manufacturer-backed" warranty turned out to run through a distributor that wasn't authorized to sell the product. The controller died six weeks after install, and we paid $1,200 to redo everything. Our procurement policy now requires quotes from at least three vendors and these three questions before any PO gets signed. That said, I'm not claiming the expensive quote is always the safe one. The point is to compare risks and line items, not just totals.

8. Should a UPS be part of my control system procurement plan?

I'd put it in the plan, not in the component quote. A PLC with analog I/O, an HMI touch display, and all the right modules doesn't help you if a 150ms voltage sag trips the line and wipes a recipe. We run a small APC UPS on each control panel — Smart-UPS units, mostly 750VA to 1500VA — so a nuisance sag doesn't become an unknown machine state on Monday morning. Was it worth it? We went from 11 unexplained PLC restarts in 2023 to 2 in 2024. That said, a UPS doesn't fix dirty power or undersized panels. It buys you ride-through and a clean shutdown window. I'm not a power engineer, so I won't tell you exactly how to size yours. Have your electrician do the load calculation. A $600 UPS looks like a rounding error compared to a $2,000 dry-run rerun and a weekend of debugging.
